Fix it in place unless the data model or the core flow is wrong for the product. Fixing is usually cheaper: cleanups in our directory cost $1,500 to $15,000 and take 1 to 8 weeks, while rebuilds and full takeovers start at about €12,000 and take 4 to 16 weeks.
Fix it when
- The features work and users get value; the problems are security, payments, hosting or speed.
- The data model fits what the product does, even if the code around it is messy.
- You need to keep shipping while it gets fixed.
Rebuild when
- The data model is wrong for the product: everything in one table, or no idea of accounts and teams when you sell to teams.
- Every change breaks something else, even after tests are in place.
- The product needs what the builder's stack does badly, such as heavy background jobs or a native mobile app.
The middle path
Many teams move the app off the builder and improve it step by step instead of rewriting it. In our directory that costs $4,500 to $25,000. Railsware refactors step by step instead of rewriting, and Rebar doesn't do full rewrites at all.
